Moving from Sitecore XP to SitecoreAI is a migration to SaaS, not an upgrade. Your content, components, personalization and integrations all change shape. Done as one big-bang rebuild, it stalls marketing for months. Done in phases, sites move one at a time and editors keep publishing.

This is the phased plan we use, based on migrations such as Regal Rexnord's move from on-prem XP to headless XM Cloud, now part of SitecoreAI.

Before you start: is SitecoreAI the right move?

Sitecore states that XP remains fully supported with an active roadmap, so there is no forced deadline. Migration makes sense when one or more of these apply:

  • infrastructure and upgrade costs for XP keep growing,
  • marketing depends on developers for routine page launches,
  • you want AI agents (Agentic Studio) working directly on your content,
  • you are consolidating several brands or regions onto one platform.

Phase 1: Audit and business case (2–4 weeks)

Inventory everything that will change. A good audit answers four questions with numbers:

Phase 2: Content model and component library

Use the migration to simplify. XP estates often carry years of duplicated templates. Define one content model and one shared component library that every site will use. This is what made Regal Rexnord's hub-and-spoke model work: new brand sites now take 50% less time to build.

Phase 3: Headless front end

SitecoreAI delivers content headlessly, so MVC renderings are rebuilt, typically in Next.js. Build the shared components once, test them for performance and accessibility, and then reuse them across every site.

Phase 4: Content migration with AI assistance

Sitecore offers AI-assisted migration tooling (SitecoreAI Pathway) and Agentic Studio includes agents for content migration. Use them for the repetitive part: mapping legacy items to new components and restructuring rich text. Keep people on the parts that need judgement, such as which content to retire, URL and redirect mapping, and SEO-critical pages.

Phase 5: Personalization and analytics

xDB-based personalization does not move as-is. Rebuild only the rules that proved their value in the audit, in CDP & Personalize, and set up analytics before cut-over so you can compare before and after.

Phase 6: Site-by-site cut-over

Move one site first, ideally a mid-sized one with real traffic. Freeze content for days, not weeks. Ship 301 redirects for every changed URL, check search console coverage, and then repeat for the remaining sites. Editors keep publishing on XP until their site moves.

Common mistakes

  • Migrating every template and item instead of retiring unused content.
  • Rebuilding all personalization rules, including ones nobody uses.
  • Leaving redirects and SEO checks to the last week.
  • Treating AI agents as a migration shortcut instead of a tool that needs review.

Can we migrate without rebuilding everything?

Will our personalization move to SitecoreAI?

Will we lose SEO rankings during migration?
